Most startups need a self-serve AEO tool first and a team only once they publish more than they can rewrite themselves. Published plans for AI visibility trackers run from $29 to $549 a month, while the most common SEO service retainer in an Ahrefs survey of 439 providers sits at $501 to $1,000 a month. Measurement is cheap to automate. Content restructuring and earning off-site mentions are where the labor sits.
What does answer engine optimization actually involve?
Answer engine optimization (also called GEO, generative engine optimization, or LLM SEO) is the work of getting a brand cited and recommended inside AI-generated answers on ChatGPT, Perplexity, Google AI Overviews and Gemini. In practice it breaks into five workstreams: visibility measurement, content restructuring, entity and schema work, off-site mentions, and ongoing monitoring.
The distinction from classic search work is the unit of success. Kelsey Voss, principal analyst leading B2B marketing research at EMARKETER, put it this way: "SEO is about ranking pages for clicks, while GEO is about being selected as a source in synthesized answers." Selection depends on whether a model can find a clean, quotable claim on your page and corroborate it elsewhere on the web.
The audience is large enough to matter at seed stage. Sam Altman said in October 2025 that "more than 800 million people use ChatGPT every week". Perplexity handled 780 million queries in May 2025, growing more than 20% month over month according to its CEO. EMARKETER forecasts that 31.3% of the US population will use generative AI search in 2026.
| Workstream | What the work is | Self-serve tool fit | Needs a team when |
|---|---|---|---|
| Visibility measurement | Run category prompts across engines, record who gets cited, compute share of voice | Strong | Never at startup scale |
| Content restructuring | Rewrite pages so the answer leads, add statistics, quotations and sources | Partial: tools flag gaps and draft rewrites | You have more than about 30 priority pages or no writer |
| Entity and schema work | Consistent company facts across site, profiles and directories; markup that matches visible text | Strong for audits, partial for fixes | Your facts are inconsistent across dozens of third-party listings |
| Off-site mentions | Earn citations in publications, communities, reviews and comparison content | Weak | Almost always |
| Monitoring | Re-run prompts monthly and track drift | Strong | Never at startup scale |
How much traffic do AI answers take from a startup's website?
AI answers reduce clicks on the queries where they appear, and the measured drop ranges from roughly a third to more than half depending on the dataset. The effect concentrates on informational queries, which are exactly the top-of-funnel searches early-stage companies rely on for discovery.
Ahrefs analyzed 300,000 keywords and estimated a 34.5% lower click-through rate for the top-ranking page when an AI Overview was present in March 2025. Seer Interactive tracked 25.1 million organic impressions across 42 organizations and found organic CTR on queries with AI Overviews fell 61%, from 1.76% in June 2024 to 0.61% in September 2025. Pew's panel data shows the behavior behind those numbers: users clicked a link inside the AI summary itself on only about 1% of visits, and 26% of visits to a page with a summary ended the browsing session, against 16% for pages without one (Pew Research Center).
Market-level data points the same way. Similarweb data reported by Search Engine Roundtable showed zero-click Google searches for news rising from 56% to 69% by May 2025, the first year after AI Overviews launched.
The useful finding for a startup sits inside Seer's numbers. When a brand was cited in the AI Overview, organic CTR averaged 0.70% against 0.52% for uncited brands on comparable queries, and paid CTR was 91% higher. Seer's author notes the relationship is correlational, since authority may drive both citation and clicks. Even so, the gap shows where the remaining clicks go: to the sources the answer names.
Which parts of AEO can a self-serve tool handle well?
Self-serve tools handle measurement, monitoring and diagnostic audits well, because each is a repeatable machine task: send a defined set of prompts to each engine, parse the answers, and count citations. Those three jobs make up most of the recurring cost of AEO and need no per-company judgment.
Measurement is also where volatility makes automation necessary. Nate Elliott, principal analyst at EMARKETER, observed that "almost every GEO response is different from every other GEO response", and Search Engine Land data cited in the same piece found 40% to 60% of cited sources change month to month across Google AI Mode and ChatGPT. Fifty prompts run across four engines every month show a trend that a single manual check of ChatGPT cannot.
Diagnostic audits are the second strength. The GEO research gives a tool clear, testable criteria. Researchers from Princeton and IIT Delhi built a benchmark of queries and sources and found that targeted edits could raise visibility in generative engine responses by up to 40%, with gains of up to 37% on Perplexity itself. In their results table, adding quotations scored about 41% above baseline, adding statistics about 30%, and citing sources about 27%, while keyword stuffing scored below the unedited baseline. Each of those is a property a tool can check on a page and rewrite toward.
Schema audits belong in the same bucket, with one correction to common advice. Google states that "there's also no special schema.org structured data that you need to add" to appear in AI Overviews or AI Mode, and that no AI text files are required. What Google does list is structured data that matches the visible text on the page. An AEO checker can verify that match in seconds, and a special "AI schema" project buys work Google says is unnecessary.
Which parts of AEO need a team?
Off-site mentions and high-volume content production need people, because both depend on relationships, editorial judgment and sustained output that a tool cannot supply. Those are also the workstreams most likely to move citations, since models corroborate claims across sources outside your own domain.
Off-site work means earning coverage in trade publications, contributing to the communities that models cite, getting listed in comparison and review content, and keeping company facts consistent across third-party profiles. Reddit, LinkedIn and YouTube were among the most-referenced domains by major LLMs in October 2025, according to Search Engine Land data reported by EMARKETER. A tool can tell you that a competitor appears in those sources and you do not. Closing that gap takes pitching, participating and publishing, week after week.
Content restructuring sits in the middle. A tool can identify the twenty pages where competitors get cited and you do not, and it can draft the rewrite for each. Someone still has to approve claims, supply the real statistics and customer evidence the GEO research rewards, and publish. A team with ten pages can do that in a sprint. A team with three hundred pages and no writer needs help.
What does each route cost?
Self-serve AEO tools publish plans from about $29 to $549 a month, and full-service help is usually priced like an SEO retainer, where the most common band is $501 to $1,000 a month and almost a third of providers charge more than $2,000. Survey-based pricing for AEO-specific agency work is scarce, so SEO service pricing is the closest published proxy.
| Route | Published cost range | What you get | Source |
|---|---|---|---|
| Self-serve AI visibility tool | $29 to $549 per month across seven tools' published plans; some enterprise tiers are custom-priced | Prompt tracking, share of voice, citation sources, alerts | Dupple roundup, updated Sept 2026 |
| SEO service retainer, most common band | $501 to $1,000 per month (20.4% of providers) | Ongoing optimization work, scope varies | Ahrefs survey of 439 providers |
| SEO service retainer, upper bands | $2,001+ per month (31.2% of providers) | Typically includes content and link or PR work | Ahrefs survey |
| Hourly SEO help | $111 per hour average; 90% charge $150 or less | Project or advisory work | Ahrefs survey |
Two cautions apply to the agency side. Retainers bundle measurement, which a tool does for a fraction of the price, with the labor-heavy work, so ask any provider to price the off-site and content work separately. Budget is also the most common barrier: 40% of marketers named it as the main obstacle to GEO in the Centerfield survey reported by Search Engine Land, and only 33% rated their own understanding of GEO as good or expert. Paying for a diagnostic before a retainer closes the knowledge gap at the lowest cost.
Should a startup use an AEO tool or an LLM SEO agency?
Use a self-serve AEO checker if you are pre-seed or seed, publish fewer than about eight pieces a month, and have someone who can write. Bring in an LLM SEO agency or a fixed-scope team once off-site mentions become the gap, or once the rewrite backlog exceeds what your team can ship in a quarter.
| Company stage | Content volume | Main AEO gap | Recommended route |
|---|---|---|---|
| Pre-seed, no marketer | Under 4 pieces a month | Unknown visibility | Free audit plus one self-serve visibility report; founder fixes top 5 pages |
| Seed, one marketer | 4 to 8 pieces a month | Pages not structured for citation | Self-serve tool with monthly re-runs; marketer rewrites from the gap list |
| Seed to Series A | 8 to 20 pieces a month | Rewrite backlog plus thin off-site presence | Tool for measurement plus a fixed-scope sprint for rewrites and mentions |
| Series A and beyond | 20+ pieces a month or 100+ indexed pages | Off-site authority and scale | Tool for measurement plus an ongoing team, in-house or outside |
| Any stage, regulated or technical category | Any | Claims need expert review | Self-serve diagnostic; human review of every rewrite before publishing |
The decision rule underneath the table is simple to apply. Pay a tool for anything that repeats on a schedule, and pay people only for work that requires relationships or approval of claims. If a proposal charges a monthly fee mainly for tracking prompts, the tool alone covers that line item.
Where does an AI-native agency fit between the two?
An AI-native agency runs the same self-serve tools a founder would buy, then puts an operator on the work those tools cannot finish: approving rewrites, publishing, and pursuing off-site mentions. Because measurement, audit and first-draft rewrites are automated, the human hours go only to judgment and outreach, which shortens timelines and lowers the price of a fixed-scope engagement compared with a retainer that bills for tracking.
The mechanics are specific. A visibility report produces the prompt list, the share-of-voice baseline and the gap pages in minutes. Agentic workflows draft the restructured pages against the criteria the GEO research supports: answer-first openings, sourced statistics, attributed quotations. An operator then reviews each claim against the company's context layer (its documented messaging and positioning) and publishes. Monthly re-runs show whether citations moved.
The limits are real. No one controls which sources a model chooses, and citation sets shift every month, so no provider can promise placement. Off-site mentions still depend on editors, communities and reviewers who respond to people. Claims in regulated categories still need expert sign-off. An AI-native model compresses the mechanical work, and the relationship work stays with people.
Torque GTM covers AEO inside its fixed-scope sprints, with AI search visibility monitoring as one of the Agentic Marketing Build workflows and every price published before work starts, scoped through an async intake form at /gtm-agency. Frequently asked questions
What is an AEO checker?
An AEO checker is a tool that tests whether AI engines such as ChatGPT, Perplexity, Gemini and Google AI Overviews mention or cite your brand for a set of category prompts. Most also flag page-level issues, such as missing direct answers or unsourced claims. Use one before paying for any optimization work, since the baseline tells you which pages to fix first.
Is LLM SEO different from regular SEO?
LLM SEO shares most foundations with classic SEO, including crawlable pages, clear structure and authority. The difference is the goal: being selected as a cited source inside a generated answer. Research published at KDD 2024 found that quotations, statistics and cited sources raised visibility in generative answers, while keyword stuffing did not.
Do I need special schema markup for AI Overviews?
Google states that no special schema.org structured data is required to appear in AI Overviews or AI Mode. Keep existing structured data accurate and matched to the visible text on each page. Spend the budget on content and off-site mentions.
How often should I measure AI search visibility?
Measure monthly at minimum. Search Engine Land data reported by EMARKETER found 40% to 60% of cited sources change month to month across Google AI Mode and ChatGPT, so a single check gives a snapshot with little predictive value.
How much does an LLM SEO agency cost?
Survey data on AEO-specific agency pricing is scarce. The closest proxy is SEO service pricing, where the most common monthly retainer is $501 to $1,000 and 31.2% of providers charge more than $2,000, per an Ahrefs survey of 439 providers. Ask for measurement and labor to be priced as separate lines.
Can a startup do answer engine optimization without hiring anyone?
Yes, for measurement, monitoring and rewriting a small set of priority pages. Earning mentions on third-party sites takes sustained human effort, so plan for help once that becomes the main gap.
Will AEO guarantee my brand appears in ChatGPT answers?
No method guarantees placement, because AI engines choose sources independently and change them frequently. Optimization raises the probability of citation; monthly measurement shows whether it is working.
Start with the free landing page audit to see whether your homepage leads with a citable answer, then run the AI Search Visibility Report to get your share of voice and gap list across AI engines. When the gap list is longer than your team can ship, scope a fixed-price sprint through the intake form at /gtm-agency.
